Sales Tech Stack ROI Calculator

Sales tools are sold on vendor case studies, not your numbers. Enter your rep count, quota, and a conservative lift estimate, and this calculator turns it into a real ROI multiple, a payback period that accounts for ramp-up time, and a break-even lift you can sanity-check before you sign.

Your numbers

Total contract value per year, across all licences
Reps who will actually hold a seat
Full-year on-target revenue per rep — not a single deal size
Be conservative — vendor case studies are a ceiling, not a floor
Use contribution margin, not list revenue, for an honest ROI read
Onboarding + habit-forming time before the lift is fully realised

Method & assumptions

  • ROI is margin-adjusted: the lift percentage is applied to each rep's annual quota to get incremental revenue, then converted to profit using your gross/contribution margin: because margin, not top-line revenue, is what actually funds the tool's cost.
  • Payback accounts for two things naive calculators skip: adoption ramps in linearly over the months you specify (not instantly), and the tool's cost recurs every year rather than being a one-off, so a tool whose full run-rate profit never exceeds its annual cost will correctly show 'never' rather than a misleading payback date.
  • Cost-per-rep-per-day uses 260 working days a year, not 365 calendar days, since that's when the tool is actually earning its keep.
  • Treat vendor-quoted lift percentages as a ceiling, not a floor: the built-in sensitivity bars show the ROI at half, 1.5x, and 2x your entered estimate so you can see how much of the case depends on optimistic assumptions before you commit budget.

How to use it

Fill in the four business basics: annual tool cost, licensed rep count, average annual quota per rep, and your expected lift percentage (win rate or productivity), plus gross margin and expected ramp-up time. The calculator projects incremental revenue and margin-adjusted gross profit at full run-rate, simulates month-by-month cash flow (accounting for the fact that the tool's cost is a recurring annual fee, not a one-off, and that lift ramps in gradually rather than appearing on day one) to find the real payback period, and shows how sensitive the case is if your lift estimate is off by 50% in either direction.

For anyone who has to defend an AI score

Is the AI judging your people actually right?

If AI already grades your people — calls, interviews, tickets, submissions — the odds are nobody has independently checked those scores, and they are deciding who gets coached, hired or managed. Send one item your AI has already graded: a trained assessor marks it blind against your own rubric, then we compare where we agree and where we do not. Free, and you keep the marking either way.
