# Win Rate by Pipeline Source Tracker: Where Do Deals Actually Close?

> A structured monthly tracking template that breaks win rate, average sales cycle, and average contract value down by pipeline source so coaching and pipeline-mix decisions are grounded in actual conversion data. Includes a concentration-risk flag and quarter-on-quarter variance column to catch channel decay before it hits your forecast.

Free template for sales managers. Topic: [Pipeline, Deal Management & Forecasting](https://www.peerlab.ai/library/topic/pipeline-deal-management-forecasting/). ## How to use it

Log every closed-won and closed-lost deal against its originating source at the end of each month using the Deal Log tab, then copy the monthly totals into the Rolling Summary. Review the Health Check flags at the start of each pipeline review meeting and use the QoQ Variance column to decide where to shift sourcing investment.

## What's inside

- Seven pipeline source categories: inbound, outbound SDR, AE-sourced, partner, event, referral, and renewal/expansion
- Monthly deal log with fields for source, outcome, ACV, and sales cycle length in days
- Rolling win rate calculator per source (closed-won divided by total closed)
- Average ACV and average cycle length columns per source, updated monthly
- Pipeline mix percentage column showing each source as a share of total closed deals
- Concentration risk flag that triggers automatically when any single source exceeds 60% of closed pipeline
- Quarter-on-quarter variance column comparing current quarter win rate to prior quarter per source
- Channel decay alert threshold: flags any source where QoQ win rate drops more than 10 percentage points
- Blank "notes" column for recording known context (campaign change, headcount shift, territory adjustment)
- Worked example row set using realistic UK SaaS numbers so the logic is immediately clear
- When NOT to use this section covering minimum data thresholds and common misreads

## What this solves

Pipeline coverage tools count deals. Forecast tools weight them. Neither one asks where the deal came from, which is the variable that most reliably predicts whether it will close.

A deal sourced by a referral and a deal sourced by a cold outbound sequence are not the same asset at the same stage. Treating them identically in a coverage ratio or a forecast call produces decisions that are off before you have even started. This template forces the separation.

## Definitions: pipeline sources used in this tracker

Use these consistently across your team. If your CRM uses different labels, map them once and note the mapping in the header of your log.

| Source Label | What counts as this source |
|---|---|
| Inbound | Lead submitted a form, booked direct, or was routed from marketing (MQL hand-off) |
| Outbound SDR | First meeting booked by an SDR via cold call, email sequence, or LinkedIn sequence |
| AE-Sourced | AE identified and opened the opportunity without SDR involvement |
| Partner | Referral or co-sell from a named partner organisation |
| Event | First contact made at a conference, roundtable, or hosted event |
| Referral | Named personal referral from a customer, colleague, or contact (not a formal partner) |
| Renewal/Expansion | Originated from an existing customer account (upsell, cross-sell, or renewal uplift) |

If a deal touches more than one source, record the source of the first meaningful conversation, not the last marketing touch.

## Section 1: Monthly Deal Log

Create one tab per quarter. Add a row for every deal that moves to Closed-Won or Closed-Lost in that month.

| Deal ID / Name | Month Closed | Source | Outcome (W/L) | ACV (£) | Sales Cycle (days) | Notes |
|---|---|---|---|---|---|---|
| Acme Ltd | Jan | Inbound | W | £28,000 | 47 | Demo-to-close, no legal review |
| Bright Co | Jan | Outbound SDR | L | £14,000 | 92 | Lost to incumbent on price |
| Carver Group | Jan | Referral | W | £61,000 | 31 | CFO intro from existing customer |
| *(add rows)* | | | | | | |

Minimum useful dataset: 20 closed deals before drawing conclusions per source. Below that, treat figures as directional only.

## Section 2: Monthly Source Summary

Populate this from the Deal Log at the end of each month. The win rate and average columns are straightforward arithmetic; the concentration flag and variance columns are where the signal lives.

**Formulas shown in plain text, so you can apply them in any spreadsheet.**

| Source | Won | Lost | Total Closed | Win Rate % | Avg ACV (£) | Avg Cycle (days) | % of Total Closed | Conc. Flag | QoQ Variance (pp) |
|---|---|---|---|---|---|---|---|---|---|
| Inbound | | | | Won/Total | | | Source Total / Grand Total | See below | Current QoQ minus Prior QoQ |
| Outbound SDR | | | | | | | | | |
| AE-Sourced | | | | | | | | | |
| Partner | | | | | | | | | |
| Event | | | | | | | | | |
| Referral | | | | | | | | | |
| Renewal/Expansion | | | | | | | | | |
| **TOTAL** | | | | | | | 100% | | |

**Win Rate %:** Closed-Won divided by total closed (won plus lost). Do not include open pipeline in this calculation.

**% of Total Closed:** Each source's total closed deals as a share of all closed deals that month. Use closed deal count, not ACV, unless you are specifically tracking revenue concentration.

---

## Section 3: Concentration Risk Flag

Any source that accounts for more than 60% of your closed pipeline triggers this flag.

**Threshold: 60% of total closed deals from a single source = RISK.**

Why 60%? Below that level, one channel declining by a third still leaves you with meaningful volume from other sources. Above it, a single channel problem (a campaign drying up, an SDR team attrition spike, a partner going quiet) can halve your close rate before the pipeline report shows anything unusual.

**In your spreadsheet:** Add a conditional format or formula that highlights the "% of Total Closed" cell in red when it exceeds 0.60.

If that flag appears:

1. Check whether it is a one-month anomaly or a persistent pattern (three months running is structural).
2. Identify which sources are underrepresented and whether that reflects capacity, effort, or genuine channel weakness.
3. Do not immediately pour resource into the dominant channel just because it is working. The question is whether you can replicate it and what happens if it stalls.

## Section 4: Quarter-on-Quarter Variance

The QoQ Variance column shows the change in win rate per source versus the same source in the prior quarter, expressed in percentage points.

**Formula:** Current quarter win rate minus prior quarter win rate.

| Source | Q1 Win Rate | Q2 Win Rate | QoQ Variance (pp) | Flag |
|---|---|---|---|---|
| Inbound | 42% | 38% | -4 | |
| Outbound SDR | 31% | 19% | -12 | DECAY |
| Partner | 55% | 58% | +3 | |
| Referral | 67% | 65% | -2 | |

**Channel decay alert: any source showing a QoQ drop of 10 percentage points or more gets flagged as DECAY.**

A DECAY flag is a question, not a verdict. Common causes:

- Sequence or messaging fatigue (Outbound SDR)
- Partner now carrying a competing product
- Event audience quality shifted
- ICP drift in inbound (marketing changed targeting)
- Sample size is too small to be reliable (check deal count before acting)

If a source is flagged DECAY for two consecutive quarters, it warrants a structured investigation, not just a note in a review meeting.

## Section 5: Worked Example (UK SaaS, Q1)

| Source | Won | Lost | Win Rate | Avg ACV | Avg Cycle | % of Closed | Flag |
|---|---|---|---|---|---|---|---|
| Inbound | 8 | 11 | 42% | £19,400 | 61 days | 28% | |
| Outbound SDR | 4 | 13 | 24% | £11,200 | 84 days | 25% | |
| AE-Sourced | 2 | 5 | 29% | £8,900 | 73 days | 10% | |
| Partner | 5 | 4 | 56% | £34,100 | 44 days | 13% | |
| Event | 1 | 4 | 20% | £12,500 | 91 days | 7% | |
| Referral | 6 | 3 | 67% | £41,300 | 29 days | 13% | |
| Renewal/Expansion | 3 | 1 | 75% | £22,800 | 18 days | 6% | |
| **Total** | **29** | **41** | **41%** | | | **100%** | |

Reading this example: Referral and Renewal/Expansion produce the highest win rates, shortest cycles, and largest ACVs. Outbound SDR has the second-highest deal count but a 24% win rate and the second-longest cycle. The question for a manager reviewing this is not "how do we do more SDR outbound" but "what does Referral require to scale, and what is burning the SDR pipeline at qualification?"

No single source here exceeds 60%, so no concentration flag. If Inbound crept to 65% next quarter, the flag would trigger.

---

## When NOT to use this template

**Fewer than 20 total closed deals in a quarter.** At low volumes, one unusual deal swings a source's win rate by 15-20 percentage points. Use it directionally but do not make sourcing investment decisions from it.

**When source data is unreliable in your CRM.** If reps are not logging source accurately, or if your CRM auto-assigns a source from last-touch attribution rather than first meaningful conversation, the input data is wrong and this template will give you confident-looking nonsense. Fix the data discipline before trusting the output.

**As a stick to punish a channel.** A low win rate on Event-sourced deals might mean events are a bad source, or it might mean your event follow-up process is broken. The tracker surfaces the gap. Diagnosing the cause requires conversation, call review, and deal inspection, not just the numbers.
