# Sales Org Restructuring Announcement Script

> Word-for-word scripts for announcing territory changes, team splits, and comp plan changes, built to get ahead of the resignation wave instead of triggering one.

## How to use it

Brief managers with the pre-announcement script 24-48 hours before the all-hands, adapt the relevant announcement script to your specifics, then run the retention-risk triage before you present, not after someone resigns.

## What's inside

- Manager pre-brief script (24-48 hrs before all-hands)
- All-hands scripts for territory realignment, team splits, and comp plan changes
- 1:1 scripts for a rep losing an account and a rep getting a new manager
- FAQ document template
- Written follow-up communication template
- Retention-risk triage checklist to run before you announce

Territory changes, team splits, and comp plan changes are where good sales orgs lose their best people: not because the change was wrong, but because it was announced badly. Use these scripts as written; the specificity is the point.

## Before you announce anything: brief your managers first (24–48 hours prior)

> "I'm about to walk you through a change to [territories/team structure/comp plan] that goes live [date]. I want you to hear it from me first, with time to ask me anything, before your team hears it in the all-hands. Your job after this meeting is not to sell it: it's to be able to answer your team's questions honestly, including 'I don't love every part of this either, but here's why it's happening.' Let's go through it."
>
> [Walk managers through the what, the why, and a pre-built FAQ, see below. Give them 24-48 hours to sit with it before the org-wide announcement, and flag which of their reports are most likely to be upset so they can plan a same-day 1:1.]

## All-hands announcement: Territory realignment

> "I want to talk through a change to how territories are assigned, effective [date].
>
> **Here's what's changing:** [specific, e.g., "we're moving from geographic territories to named-account segments based on company size"].
>
> **Here's why:** [the actual business reason: market has shifted, some territories were significantly over- or under-indexed, we're entering a new segment: be specific, not "to better serve our customers," which nobody believes].
>
> **Here's what's not changing:** [comp plan structure, your manager, your title, name what stays the same so people aren't scared of everything at once].
>
> **Here's what happens to deals already in your pipeline:** [explicit rule, e.g., "any opportunity with a signed mutual close plan and an activity in the last 30 days stays with the current owner through close"].
>
> **Here's the timeline:** [when the new territories take effect, when account lists go out, when the transition period ends].
>
> I know this means some of you are picking up new accounts and some of you are handing accounts off. I'm doing 1:1s with everyone directly affected over the next [X days]: if you're worried about what this means for you specifically, you'll hear from me or your manager before this becomes 'old news' in a Slack channel. Questions now, or in the doc I'm about to share?"

## All-hands announcement: Team split / new manager layer

> "As the team has grown to [N] people, I'm restructuring so no one manager is stretched across more people than they can actually coach well. Here's what that means.
>
> **The team is splitting into [N] pods**, each with a manager. [Name managers and, if newly promoted, one sentence on why: "X has been informally mentoring half this team for two quarters already, this makes it official."]
>
> **Here's how you'll know which pod you're on:** [when the list goes out, how].
>
> **What doesn't change:** your comp plan, your quota, your title.
>
> **What does change:** who runs your 1:1s and coaches your pipeline day to day. [If you, the current leader, are moving up a layer:] I'm still very much around: I'm just not going to be the one running your weekly pipeline review anymore, and that's by design so you get more coaching time, not less.
>
> I'd rather you ask the uncomfortable question here than wonder about it for two weeks. What's on your mind?"

## All-hands announcement: Comp plan change

> "I'm walking you through changes to the comp plan for [next period], effective [date].
>
> **What's changing and why:** [be exact, e.g., "we're moving accelerators to kick in at 100% instead of 80%, because last year's plan paid out disproportionately to reps who front-loaded renewals rather than new logos, which isn't the behavior we want to reward"]. Tie every change to a specific behavior you're trying to encourage, a comp change with no stated "why" reads as a pay cut no matter what the math says.
>
> **What this means for your take-home if you perform at the same level as last year:** [model 2-3 concrete scenarios, e.g., "a rep who hit 100% last year would have earned about the same under the new plan; a rep who hit 130% would have earned more"]. Show the math. Vague reassurance ("most people will be fine") reads as a cover-up even when it's true.
>
> **Effective date and any grandfathering:** [explicit, e.g., "deals already closed under the old plan are paid under the old plan; the new plan applies to bookings from (date) forward"].
>
> I'll have office hours this week for anyone who wants to run their specific number through the new plan with me before it goes live. This isn't a 'trust me' ask, bring your calculator."

## 1:1 script: rep losing an account/territory

> "I want to talk through your new territory before you see the account list land in your inbox.
>
> You're losing [account/region]: here's specifically why: [reason, tied to the stated criteria, not "because we decided to"].
>
> Here's what you're gaining: [new accounts/territory: lead with what's coming, not just what's leaving].
>
> I know [lost account] was one you'd built real relationship equity in. That doesn't just evaporate, [if applicable: you'll get a transition credit / a warm handoff role / recognition in the account history]. What's your reaction to this: and what do you need from me to make the transition to the new patch productive fast, not slow?"

## 1:1 script: rep getting a new manager

> "You're moving under [new manager] starting [date]. I want to be straight with you about why, and give you space to react.
>
> [Reason: team growth, specialization, capacity: be honest, not diplomatic-sounding.]
>
> Here's what doesn't change: [your comp, your quota, your standing on the team].
>
> I'm not disappearing: [describe your ongoing relationship, if any]. But day-to-day coaching and your pipeline reviews move to [new manager], and I think that's actually going to mean you get more attention, not less, because [reason].
>
> What questions or concerns do you have, including ones about [new manager] specifically that you'd rather ask me directly than wonder about?"

## FAQ document template (share alongside the announcement, don't wait for questions to trickle in)

- **Q: Does this affect my comp plan?** [Direct answer.]
- **Q: What happens to deals I'm already working?** [The exact rule, no exceptions language.]
- **Q: Is my job at risk?** [Answer directly, silence here is read as "yes."]
- **Q: Why now?** [The real trigger: a bad quarter, a growth milestone, a strategic pivot.]
- **Q: Who decided this and can it be appealed?** [Be honest about how final this is.]
- **Q: When do I get my specifics (new territory/team/number)?** [Exact date.]

## Follow-up written communication (send within 2 hours of the announcement, don't let it sit overnight as the only source of truth)

> Subject: [Change]: what it means for you, in writing
>
> Following up on today's conversation in writing so you have something to refer back to (not because anything's changed from what I said live).
>
> [3-5 bullet recap of exactly what was said: the what, why, timeline, and what doesn't change.]
>
> Full FAQ is linked here: [link]. If your question isn't in it, reply directly to me: I'll answer personally, not route you to HR unless it's genuinely an HR matter.

## Retention risk triage (do this before you announce, not after someone resigns)

- [ ] List every rep losing something material (accounts, title, autonomy) in this change
- [ ] Rank by flight risk (top performer + losing something = highest priority same-day 1:1)
- [ ] Have a retention conversation ready for your top 2-3 flight risks *before* the all-hands, not reactively after they've already updated LinkedIn
