# Sales Candidate Scorecard Calculator

> A weighted scorecard that turns interviewer gut-feel into an objective hire/no-hire number: set your must-have competencies, enter each panelist's scores, and let the formula do the deciding.

## How to use it

Copy the tables into Excel or Google Sheets, set your weights and Must-Haves before the interview loop starts, have every interviewer score independently using the Step 2 rubric, then apply the Step 4 formula to get the objective number for the debrief.

## What's inside

- Default 9-competency framework with recommended weight ranges
- 1-5 anchored scoring rubric with behavioral descriptors for every point on the scale
- Must-have veto rule that overrides the composite score
- Weighted-average formula, spreadsheet-ready (Excel/Google Sheets)
- Multi-interviewer roll-up table structure
- Hire-decision thresholds: Strong Hire / Hire / Lean No / No Hire
- Fully worked numerical example
- Calibration notes to prevent halo effect, recency bias, and deference in the debrief

## What this does
Turns a panel of interviewers' subjective impressions into one weighted number, so the hire/no-hire call is made on evidence instead of whoever spoke loudest in the debrief.

## Step 1, Set your competencies and weights
Copy this table into a spreadsheet. Weights must sum to 100. Mark any competency you will NOT compromise on as a **Must-Have**, this triggers the veto rule in Step 3.

| # | Competency | Weight % | Must-Have? |
|---|---|---|---|
| 1 | Discovery & Qualification | 15 | |
| 2 | Objection Handling & Negotiation | 15 | |
| 3 | Closing & Deal Control | 15 | |
| 4 | Pipeline & Territory Management | 10 | |
| 5 | Business/Financial Acumen | 10 | |
| 6 | Communication & Executive Presence | 10 | |
| 7 | Coachability | 10 | Yes |
| 8 | Resilience & Grit | 10 | Yes |
| 9 | Culture & Values Fit | 5 | |
| | **Total** | **100** | |

Adjust weights to your stage: earlier-stage teams should weight Discovery and Resilience higher; scaled teams with a defined playbook should weight Pipeline Management and Business Acumen higher.

## Step 2: The 1-5 scoring rubric
Use this anchor scale for every competency, every interviewer:

| Score | Label | Anchor |
|---|---|---|
| 1 | Below bar | Clear evidence candidate cannot do this today; no relevant example produced when asked directly |
| 2 | Approaching bar | Some evidence, but shallow, generic, or requires heavy prompting to surface |
| 3 | Meets bar | Solid, specific example with a clear outcome; would perform this competency adequately in the role from day one |
| 4 | Exceeds bar | Specific example plus evidence of range: has adapted this skill across different situations |
| 5 | Exceptional | Rare; candidate teaches you something in the interview about this competency |

## Step 3: The Must-Have veto rule
If ANY competency flagged as Must-Have receives an average score of 2 or below from the panel, the final recommendation is automatically capped at **No Hire**, regardless of the composite score below. Document this explicitly in the debrief so no one argues the composite number around it.

## Step 4: The formula
For each interviewer:

```
Interviewer Weighted Score = SUM(competency score × competency weight) / 100
```

Spreadsheet formula (weights in column B, one interviewer's scores in column C, 9 competency rows starting row 2):

```
=SUMPRODUCT(C2:C10, $B2:$B10) / 100
```

Then average across all interviewers on the panel to get the **Final Composite Score**:

```
Final Composite = AVERAGE(Interviewer 1 Weighted, Interviewer 2 Weighted, Interviewer 3 Weighted...)
```

## Step 5, Multi-interviewer roll-up table

| Competency | Weight % | Must-Have | Interviewer A | Interviewer B | Interviewer C | Row Average |
|---|---|---|---|---|---|---|
| Discovery & Qualification | 15 | | | | | |
| Objection Handling & Negotiation | 15 | | | | | |
| Closing & Deal Control | 15 | | | | | |
| Pipeline & Territory Management | 10 | | | | | |
| Business/Financial Acumen | 10 | | | | | |
| Communication & Executive Presence | 10 | | | | | |
| Coachability | 10 | Yes | | | | |
| Resilience & Grit | 10 | Yes | | | | |
| Culture & Values Fit | 5 | | | | | |
| **Final Composite (weighted)** | | | | | | |

## Step 6, Decision thresholds

| Composite Score | Decision |
|---|---|
| 4.25, 5.00 | Strong Hire |
| 3.50, 4.24 | Hire |
| 2.75, 3.49 | Lean No / add a round |
| Below 2.75 | No Hire |

Remember: the Must-Have veto from Step 3 overrides this table.

## Step 7: Worked example
Candidate: "Sample Candidate," 3 interviewers.

| Competency | Weight | Must-Have | Int. A | Int. B | Int. C |
|---|---|---|---|---|---|
| Discovery & Qualification | 15 | | 4 | 4 | 3 |
| Objection Handling | 15 | | 3 | 3 | 4 |
| Closing & Deal Control | 15 | | 4 | 3 | 4 |
| Pipeline Management | 10 | | 3 | 4 | 3 |
| Business Acumen | 10 | | 3 | 3 | 3 |
| Communication | 10 | | 5 | 4 | 4 |
| Coachability | 10 | Yes | 4 | 5 | 4 |
| Resilience & Grit | 10 | Yes | 3 | 4 | 3 |
| Culture Fit | 5 | | 4 | 4 | 4 |

Interviewer A weighted: (4×.15+3×.15+4×.15+3×.10+3×.10+5×.10+4×.10+3×.10+4×.05) = 3.65
Interviewer B weighted: ≈ 3.65
Interviewer C weighted: ≈ 3.55

**Final Composite ≈ 3.62 → Hire.** No Must-Have scored below 3, so the veto doesn't trigger.

## Calibration notes for the debrief
- Have every interviewer submit their table BEFORE the debrief conversation starts, nobody sees anyone else's scores first.
- Debrief order: most junior interviewer speaks first, most senior speaks last. Prevents deference bias collapsing the room to whatever the most senior person thinks.
- Anchor every score to a specific moment in the interview, not a general impression. If an interviewer can't cite the moment, the score gets re-examined.
- Watch for halo effect: a candidate who is excellent at Communication tends to get inflated scores everywhere else. Score competencies independently, one at a time, not candidate-by-candidate.
- Recency bias: the last interview of the day is remembered best. If you're comparing multiple candidates, score immediately after each interview, not at the end of the day.
