# Sales Candidate Scorecard: The 7-Competency Hiring Rubric

> Score candidates against the seven competencies your top performers already have, with behavioral anchors at each level and clear hire/no-hire thresholds, not gut feel.

Free scorecard/rubric for sales managers. Topic: [Hiring, Interviewing & Team Building](https://www.peerlab.ai/library/topic/hiring-interviewing-team-building/). ## How to use it

Print one worksheet per interviewer per candidate, score independently right after each interview round, then reconcile as a panel using the evidence notes, not first impressions, before applying the decision thresholds.

## What's inside

- The 7 core competencies with definitions
- Behavioral anchors at Below Bar / Meets Bar / Exceeds Bar for each competency
- 1-5 scoring scale with weighting by competency
- Weighted scoring worksheet
- Hire / hire-with-development / no-hire decision thresholds
- The single-competency-1 guardrail rule
- Interviewer instructions and evidence-gathering prompts
- Calibration notes for panel interviews

### Score the competency, not the charisma

Use this for every sales candidate, every round, same rubric. Each interviewer scores independently before comparing notes: comparing before scoring produces anchoring bias, not calibration.

## The 7 Competencies

### 1. Discovery & Diagnostic Questioning
*Can they uncover the real business problem, not just surface pain?*
- **1 (Below Bar):** Asks generic, scripted questions; accepts the first answer at face value; can't distinguish symptom from root cause.
- **3 (Meets Bar):** Asks layered follow-up questions; gets to a specific business impact (cost, time, risk) behind the stated pain.
- **5 (Exceeds Bar):** Uncovers problems the prospect hadn't fully articulated themselves; connects the problem to quantifiable business impact unprompted.

### 2. Active Listening & Objection Navigation
*Do they actually hear what's said, and respond to the real objection instead of a rehearsed rebuttal?*
- **1:** Interrupts, talks past objections, or responds with a canned rebuttal that doesn't match what was actually said.
- **3:** Acknowledges the objection accurately, asks a clarifying question before responding, addresses the real concern.
- **5:** Reframes the objection as a signal, uncovers the concern beneath the stated objection, and moves the conversation forward without being defensive.

### 3. Value Articulation & Business Case Building
*Can they connect their solution to a quantifiable business outcome, not just features?*
- **1:** Leads with features/product specs; can't translate to business impact when asked "so what."
- **3:** Connects capability to a specific outcome relevant to the stated pain.
- **5:** Builds a mini business case unprompted, quantifies the cost of the status quo and the value of change in the prospect's own terms.

### 4. Process Discipline & Pipeline Management
*Do they run a repeatable process, or wing it deal by deal?*
- **1:** Can't describe their own sales process; pipeline stories are vague on next steps, timelines, or stakeholders.
- **3:** Describes a clear process with defined stages and next-step discipline; can walk through a real deal with specifics.
- **5:** Process is rigorous and self-correcting, describes how they catch and fix a stalling deal before it goes cold.

### 5. Coachability & Resilience
*How do they respond to real-time feedback, and how do they talk about past setbacks?*
- **1:** Defensive or dismissive when challenged; setback stories blame external factors exclusively.
- **3:** Accepts feedback, adjusts in the moment, takes visible ownership in setback stories.
- **5:** Actively seeks the critique, applies it immediately and visibly in the same conversation, and treats past failures as specific, named lessons.

### 6. Communication & Executive Presence
*Can they hold a room, structure a message, and adjust register for seniority?*
- **1:** Rambling, unstructured, or noticeably different (weaker) energy/clarity when the persona is senior.
- **3:** Clear, structured, confident; adjusts appropriately for the audience.
- **5:** Commands the room without dominating it; simplifies complex ideas instantly; peer-level presence with a senior persona.

### 7. Drive & Self-Generation
*Do they generate their own opportunity, or wait for pipeline to be handed to them?*
- **1:** All examples of past success involve inbound or handed-to-them opportunity; no evidence of self-sourced pipeline.
- **3:** Clear examples of self-generated pipeline (prospecting, referral generation, expansion identification) with specific numbers.
- **5:** Track record of consistently exceeding self-generation targets, with a repeatable method they can articulate.

## Decision Thresholds

- **≥ 4.0 weighted score:** Strong hire.
- **3.3–3.9:** Hire with a named 90-day development plan targeting the weakest-scored competency.
- **2.5–3.2:** No-hire unless the candidate scored 5 on two or more competencies AND the role has structural support for the gap (e.g., a strong deal desk offsetting weak process discipline).
- **< 2.5:** No-hire regardless of any single standout score.

### Guardrail Rule
> **Any single competency scored a 1 is an automatic no-hire, regardless of total weighted score.** A high average built on a critical gap (e.g., strong communicator, zero coachability) is a bigger long-term risk than a lower but even profile.

## Interviewer Instructions

- Score immediately after the interview, before discussing with other panel members.
- For every score of 4 or 5, write the specific evidence (a quote or example) that justified it, "good vibe" is not evidence.
- For every score of 1 or 2, write the specific moment that revealed the gap.
- In panel debrief, compare evidence before comparing scores, this is what prevents the loudest interviewer's opinion from setting the outcome.
