# Panel Interview Rubric for Sales Roles

> A shared 1–5 scoring rubric across eight sales-specific competencies with behavioral anchors, so every interviewer scores independently before the debrief and 'I liked them' never gets to masquerade as a hiring criterion.

## How to use it

Print one scorecard per interviewer per candidate, score independently during or immediately after the interview, and run the 15-minute debrief agenda exactly as ordered, lowest score talks first.

## What's inside

- 8 scored competencies with 1/3/5 behavioral anchors
- Role-based weighting guidance (AE vs. SDR vs. senior)
- Individual scorecard template for each interviewer
- Red-flag list that overrides a high score
- 4-step panel calibration protocol (silent scoring, lowest-scorer-first, tie-break)
- 15-minute structured debrief agenda

**How to run this:** every interviewer scores independently, in writing, before anyone talks in the debrief. No score gets changed after group discussion starts unless new factual information (not opinion) comes up.

## The 8 scored competencies

Score each 1, 3, or 5 (use 2/4 for judgment calls between anchors).

**1. Discovery & Questioning Skill** *(Weight: AE/closing roles 20%, SDR roles 15%)*
- 1: Asks generic, surface questions or launches straight into pitching
- 3: Asks relevant questions but doesn't follow the thread; misses obvious follow-ups
- 5: Asks a question, listens to the actual answer, and asks a specific follow-up that goes one layer deeper based on what they just heard

**2. Objection Handling & Composure Under Pressure** *(Weight: 15%)*
- 1: Gets defensive, argues, or folds immediately when pushed back on
- 3: Handles it adequately but sounds scripted/rehearsed
- 5: Stays calm, asks a clarifying question before responding, and reframes without being combative

**3. Communication Clarity & Presence** *(Weight: 15%)*
- 1: Rambles, buries the point, needs multiple attempts to answer a direct question
- 3: Clear but long-winded; gets there eventually
- 5: Answers land in under 30 seconds, structured, no filler; visibly adjusts style for different panelists

**4. Coachability** *(Weight: 15%: test live: give feedback mid-interview and ask them to redo a moment)*
- 1: Defends the original approach, doesn't visibly adjust, or agrees verbally but repeats the same behavior
- 3, Adjusts the specific thing you flagged but nothing more
- 5, Adjusts the flagged behavior AND applies the underlying principle to a different part of the exercise unprompted

**5. Resilience / Grit** *(Weight: 10%)*
- 1: Describes failure only in terms of external factors
- 3: Acknowledges some personal contribution to a past failure but the story is vague
- 5: Gives a specific, owned account of a real failure, what they did differently afterward, and a measurable result

**6. Process Discipline** *(Weight: 10% IC / 15% roles with forecasting responsibility)*
- 1: Can't describe how they track pipeline/activity beyond "I just remember"
- 3: Has a system but it's informal/self-built
- 5: Describes a specific, disciplined process unprompted and can explain why each step matters

**7. Track Record Credibility** *(Weight: 10%)*
- 1: Numbers are vague, shift when questioned, or can't be tied to quota/context
- 3: Numbers check out but candidate can't explain the "why" behind good or bad quarters
- 5: Numbers are specific, consistent under questioning, and candidate can explain quota context, ramp, and market conditions

**8. Values / Culture Add** *(Weight: 10%: score using the companion Culture-Fit Interview Guide's rubric)*
- 1: Value stories are generic/rehearsed, or conflict with a stated company value with no self-awareness
- 3: Reasonable alignment, nothing notable either way
- 5: Gives a specific, credible example of living the value under real pressure, including a time it cost them something

## Individual scorecard (one per interviewer, filled before the debrief)

| Competency | Weight | Score (1/3/5) | Weighted (score×weight÷5) | Notes/quote from candidate |
|---|---|---|---|---|
| Discovery & Questioning | 20% | | | |
| Objection Handling | 15% | | | |
| Communication Clarity | 15% | | | |
| Coachability | 15% | | | |
| Resilience/Grit | 10% | | | |
| Process Discipline | 10% | | | |
| Track Record Credibility | 10% | | | |
| Values/Culture Add | 10% | | | |
| **Total** | 100% | | **___/100** | |

*(SDR roles: reweight Discovery to 15%, Process Discipline to 15%, drop Track Record Credibility to 5% for entry-level candidates, redistribute to Coachability.)*

## Red flags that override a high score

- Speaks about a former manager, team, or company with contempt or blame, unprompted
- Cannot name one specific thing they were bad at or got wrong in their last role
- Inflates or can't reconcile numbers when asked a direct follow-up
- Treats front-desk/EA/coordinator staff poorly before or after the interview, always ask
- Talks over or dismisses a panelist based on seniority or role

## Panel calibration protocol

1. **Silent scoring first.** Every interviewer submits their scorecard before the debrief starts, no comparing notes beforehand.
2. **Debrief order: lowest scorer speaks first.** Stops the most senior or most enthusiastic interviewer from anchoring the room.
3. **State the number before the narrative.** Each person gives their total score before explaining why, surfaces disagreement immediately.
4. **Tie-break on disagreement >20 points between any two interviewers:** re-interview the specific competency that diverged (20-30 min focused follow-up) rather than averaging out the disagreement.
5. **No score changes after discussion starts** unless a panelist shares a specific fact the others didn't have (not a feeling).

## 15-minute debrief agenda

- Min 0–3: Silent scorecards submitted, totals read aloud in order (lowest first)
- Min 3–8: Each interviewer gives their single strongest reason for their score (30 sec each)
- Min 8–12: Discuss any competency with >20-point spread only
- Min 12–14: Check the red-flag list as a group
- Min 14–15: Decision: advance / reject / additional interview, recorded with the reason
