# New-Hire Mentor/Buddy Program Guide

> A full 90-day structure for pairing new reps with peer mentors: matching criteria, three-phase cadence, clear role boundaries from the manager, and the specific metrics that prove (or disprove) it actually shortens ramp.

## How to use it

Match your next new-hire cohort using the criteria above, run the three-phase cadence with mentor-owned weekly syncs, and track the day-7 attendance rate as your earliest warning signal before waiting for the full 90-day ramp data to come in.

## What's inside

- Program goals and the specific failure mode it's designed to prevent
- Matching criteria (tenure, performer tier, territory fit, rotation rule)
- Phase 1 (Weeks 1-2): Orientation Pairing structure
- Phase 2 (Weeks 3-8): Active Shadowing & Practice structure
- Phase 3 (Weeks 9-13): Independence with Safety Net structure
- Role boundaries: mentor vs. manager vs. enablement vs. new hire
- Milestone checkpoints at day 7, 30, 60, and 90
- Measurement plan: ramp-time and retention metrics, mentored vs. baseline cohort
- Minimum sample size guidance before declaring the program working or not

## Goals
- Give new hires a low-stakes peer resource distinct from their manager
- Increase early-tenure retention
- Shorten measurable ramp time
- Create a light leadership/coaching rep for the mentor themselves

**The failure mode this prevents:** new hires who are technically "onboarded" but have no one to ask the small, embarrassing questions they won't take to their manager, and who quietly disengage in month two as a result.

## Matching Criteria
- Mentor should be 9+ months tenured, ideally top-40% performance, **not necessarily your single top rep.** Over-selecting star performers burns them out and sets an unrealistic early benchmark.
- No direct reporting relationship, and ideally not another direct report of the new hire's own manager if team dynamics are tight
- Rotate the mentor role away from anyone who mentored in the last 2 cohorts, unless they specifically request to continue
- Match on similar territory/segment/product line so advice is directly transferable, not generic
- Personality/working-style fit is a soft tiebreaker only: never the primary filter
- **Mentor participation is voluntary and nominated, never mandatory**: an unwilling mentor produces worse outcomes than no mentor at all

## Phase 1: Orientation Pairing (Weeks 1–2)
- Mentor sends a welcome message before day 1
- Day 1: 30-minute intro conversation: no business content, just "who are you and what should I know about how you work"
- Mentor shares their own "first 90 days" story, including something that went wrong
- Weekly 30-minute sync scheduled for the full 90 days, **mentor-owned**, not manager-owned

## Phase 2: Active Shadowing & Practice (Weeks 3–8)
- New hire shadows 2+ of the mentor's live calls per week (silent observer)
- Starting week 4, mentor shadows 1+ of the new hire's calls per week, giving **informal peer feedback**: not a formal scorecard, that's the manager's job
- Mentor introduces the new hire to 2 internal resources/people outside their immediate team (a subject-matter expert, a cross-functional partner)
- Weekly sync covers: one thing that clicked this week, one thing that's still confusing, one specific ask for the mentor

## Phase 3: Independence with Safety Net (Weeks 9–13)
- New hire runs calls solo; mentor available for pre-call prep and post-call debrief **on request**, not by default
- Mentor and new hire co-review one real deal end-to-end using the shared skill taxonomy language, so the new hire hears the same vocabulary from a peer that they hear from their manager
- Program formally closes at day 90 with a joint retro; the relationship can continue informally, but the structured cadence ends here

## Role Boundaries
| Role | Owns | Does NOT own |
|---|---|---|
| Mentor | Peer-level coaching, psychological safety, informal skill modeling | Performance evaluation |
| Manager | Formal skill-observation scoring, goal-setting, performance accountability | Day-to-day peer relationship |
| Enablement | Matching logic, training mentors on giving feedback (SBI), program-wide outcome measurement | Individual coaching conversations |
| New hire | Showing up prepared, being specific about what they need | Waiting to be rescued if the pairing goes quiet |

## Milestone Checkpoints
- **Day 7:** Informal pulse-check, has the pairing actually met? Attendance rate is the single best leading indicator that this program is failing.
- **Day 30:** New hire self-rates confidence (1–5) across the 4 core skill categories (Discovery, Qualification, Value Articulation, Objection Handling); compare against cohort average.
- **Day 60:** Mentor gives informal written input to the manager on the new hire's trajectory: a narrative flag if something's off, not a score.
- **Day 90:** Joint retro, new hire and mentor each answer: "What's one thing I wouldn't have figured out without this pairing?"

## Measurement, Does It Actually Shorten Ramp?
- **Primary metric:** time-to-first-closed-deal (or time-to-first-qualified-pipeline for longer cycles), mentored cohort vs. unmentored/prior-cohort baseline
- **Secondary metric:** 6-month retention rate, mentored vs. unmentored cohort
- **Secondary metric:** manager-observed skill-scorecard trend at day 90, mentored new hires should show measurably faster skill-category progression than the historical baseline
- **Mentor-side metric:** does serving as a mentor correlate with the mentor's own subsequent promotion/retention rate? This is the retention hook for keeping good mentors willing to volunteer.

**Sample size caution:** don't declare the program "working" or "not working" off a single cohort of 3–4 pairs. Track at least 3 cohorts before making a keep/kill call.
