# Enablement Metrics That Matter Cheat Sheet

> The 10 enablement metrics that actually correlate skill development to revenue outcomes, and the 6 vanity metrics to stop putting in your QBR deck.

Free cheat sheet for sales leaders. Topic: [Skills, Competencies & Career Growth](https://www.peerlab.ai/library/topic/skills-competencies-career-growth/). ## How to use it

Replace each vanity metric currently in your enablement dashboard with its swap-table equivalent, and don't report metrics 1–10 org-wide until your Competency Coverage Rate (#5) is above roughly 70%.

## What's inside

- 10 metrics that matter, each with its formula and what revenue outcome it correlates to
- 6 vanity metrics to retire, with the specific reason each one is misleading
- A 1-page swap table (vanity metric → its correlated replacement)
- Benchmark ranges for each of the 10 metrics where a general range is defensible
- Cadence guidance, which metrics to review weekly vs quarterly
- A note on the one precondition every metric on this list depends on (accurate skill-level data)

# Enablement Metrics That Matter: Cheat Sheet

## The 10 metrics that actually correlate to revenue

| # | Metric | Formula | What it correlates to | Cadence |
|---|---|---|---|---|
| 1 | **Ramp-to-productivity time** | Days from start date to first full quota-attainment month | New-hire payback period, CAC recovery speed | Monthly cohort |
| 2 | **Skill-level → win-rate correlation** | Win rate segmented by competency level (e.g. Discovery: Foundational vs Advanced) | Which specific skill gap is actually costing deals | Quarterly |
| 3 | **Post-coaching behavior change rate** | % of coached reps who demonstrate the coached behavior in their next 3 observed calls | Whether coaching is landing at all, vs just happening | Monthly |
| 4 | **Certification-to-attainment lift** | Avg attainment of certified reps vs uncertified, same tenure band | Whether your certification program is real or ceremonial | Quarterly |
| 5 | **Competency coverage rate** | % of active reps with a current (≤6mo) skill assessment on file | Whether you can even measure the rest of this list | Monthly |
| 6 | **Deal-cycle length by discovery quality score** | Avg days-to-close segmented by discovery competency score | Where in the funnel a skill gap adds real cycle time | Quarterly |
| 7 | **Manager coaching cadence adherence** | % of managers completing scheduled 1:1 observation/coaching sessions | Leading indicator for every metric above: if coaching isn't happening, nothing else moves | Weekly |
| 8 | **Skill-gap-to-churn correlation** | Attrition rate segmented by competency level at hire's 6-month mark | Whether skill gaps predict regrettable attrition before it happens | Quarterly |
| 9 | **Net revenue retention by account-growth competency level** | NRR segmented by the account owner's Account Growth domain level | Whether skill investment shows up in expansion revenue, not just new-logo | Quarterly |
| 10 | **Internal promotion rate from certified pool** | % of promotions filled by certified/gate-qualified candidates vs external hire | Whether your career-pathing and certification systems are actually load-bearing | Annual |

## The 6 vanity metrics to stop reporting

| # | Vanity metric | Why it's misleading |
|---|---|---|
| 1 | **Training completion rate** | Measures attendance, not capability change. A 100% completion rate with flat win rates means nothing transferred. |
| 2 | **Content/course library size** | "We have 400 modules" says nothing about whether the right 15 competencies are covered well. |
| 3 | **LMS login frequency** | Correlates with mandate enforcement, not skill growth. |
| 4 | **NPS on training sessions** | Reps rate sessions highly when they're entertaining, not when they're the ones that actually moved behavior. |
| 5 | **Number of coaching sessions logged** | A manager can log 20 five-minute check-ins with zero observed behavior change; volume isn't quality. |
| 6 | **Certification pass rate at first attempt** | High pass rates usually mean the bar is too low, not that reps are excelling, compare against #4 above instead. |

---

## Swap table

| Instead of reporting... | Report... |
|---|---|
| Training completion rate | Post-coaching behavior change rate (#3) |
| Content library size | Competency coverage rate (#5) |
| LMS login frequency | Manager coaching cadence adherence (#7) |
| Training session NPS | Certification-to-attainment lift (#4) |
| Number of coaching sessions logged | Skill-level → win-rate correlation (#2) |
| Certification pass rate at first attempt | Internal promotion rate from certified pool (#10) |

---

## The one precondition

Every metric above depends on having **accurate, current, per-rep skill-level data**: without it you're back to vanity metrics by default, because completion and login counts are the only thing left to measure. If your competency coverage rate (#5) is below ~70%, fix that first; every other number on this sheet will be noise until it is.
